Once the concept, feasibility and spatial distribution (including client flow) have been completed, we can start to plan the project in more detail. The best way of doing this is by bringing into action the Critical Path Method (CPM). In the next lines, we will take a look at this valuable project management tool and the series of activities you need to include during the pre-opening countdown of your future spa.<\/p>\n<p style=\"text-align: justify;\"><!--:--><!--:es--><\/p>\n<p style=\"text-align: justify;\">&nbsp;<\/p>\n<p style=\"text-align: left;\">Esta semana traemos consejos adicionales que le ayudar\u00e1n a abrir su spa desde el principio hasta el final del proceso. Una vez que el concepto, la viabilidad y la distribuci\u00f3n espacial (incluyendo el flujo de clientes) se han completado, podemos empezar a planificar el proyecto con m\u00e1s detalle. En las siguientes l\u00edneas, vamos a echar un vistazo a esta valiosa herramienta de gesti\u00f3n de proyectos y la serie de actividades que usted debe incluir durante el conteo regresivo de pre-apertura de su futuro spa.<\/p>\n<p style=\"text-align: justify;\"><!--:--><!--more--><!--:en--><\/p>\n<p style=\"text-align: justify;\">&nbsp;<\/p>\n<p style=\"text-align: left;\"><strong>Critical Path Method (CPM)<\/strong><\/p>\n<p style=\"text-align: left;\">Although CPM was originally conceived back in the 1950s as a tool to manage plant maintenance projects, this method is widely used today as a critical component of project management in all kinds of fields, including the spa industry.<\/p>\n<p style=\"text-align: left;\">Critical path is the group of sequential, practical actions one needs to take in order to set up a project from beginning to end. Technically speaking, the CPM is an algorithm that uses a series of mathematical calculations aimed at scheduling the activities and tasks of the project. Implementation of the CPM provides the longest sequence of activities that a project needs in order to be completed. In other words, it helps establish the due date of a project.<\/p>\n<p style=\"text-align: justify;\">&nbsp;<\/p>\n<p style=\"text-align: left;\"><strong>CPM in spas<\/strong><\/p>\n<p style=\"text-align: left;\">The rationale behind the CPM is based on a model that includes a list of all the activities one needs to implement in order to develop their project, the duration of each single activity and the dependencies between the different activities. By doing this, the CPM for a project will calculate the longest path of planned activities identifying the critical activities and those with a &#8216;total float,&#8217; which means those activities that can be delayed without affecting the estimated time to complete the whole project.<\/p>\n<p style=\"text-align: left;\">If we extrapolate this technique to a project for a new spa, the list of all activities needed in order to open your spa can be divided into the following main groups:<\/p>\n<ul style=\"text-align: left;\">\n<li>Design &amp; Construction<\/li>\n<li>Financials<\/li>\n<li>Sales and marketing<\/li>\n<li>Treatment and service development<\/li>\n<li>FF&amp;E and OS&amp;E lists<\/li>\n<li>Linen &amp; uniforms<\/li>\n<li>Human resources<\/li>\n<li>Pre-opening countdown and training<\/li>\n<li>Operations<\/li>\n<\/ul>\n<p style=\"text-align: left;\">Under each group of activities, you can then list the critical activities under each group and their dependence on other activities. For example, you will need to have finalized your treatment and service menu before you can send any collateral to print. And any delay in your pricing strategy or selection of product house partners, will affect your treatment and service menu, which in turn will affect the sales and marketing of your spa.<\/p>\n<p style=\"text-align: left;\">By using the CPM in the opening of your spa, you will have a clearer idea of all activities that need to be done, their interdependence, a realistic timeframe for the completion of each activity and who is responsible for each activity. This allows for more transparency in the project and ensures that all parties involved are working on the same roadmap and have a clear understanding of the relevant milestones during each stage of the project.<\/p>\n<p style=\"text-align: justify;\">&nbsp;<\/p>\n<p style=\"text-align: left;\"><strong>Other things to consider\u2026<\/strong><\/p>\n<p style=\"text-align: left;\">Once you are only a couple of months away from opening, you will be moving towards the pre-opening countdown phase, which is essentially the moment when the operations team comes on board and starts preparing the spa for opening. This is one of the critical phases and requires full time coordination on site. Some things to consider during this phase include the following:<\/p>\n<ul style=\"text-align: left;\">\n<li>The expected start date of the spa manager. Depending on the size of the spa, the spa manager should be on board about at least 4 to 6 months before the spa opens<\/li>\n<li>Coordination of the arrival of FF&amp;E and small operating items<\/li>\n<li>Recruitment of the rest of the team<\/li>\n<li>Planning of the pre-opening training<\/li>\n<li>Writing of SOPs (standard operating procedures)<\/li>\n<li>Working on snag list items with the construction team before construction handover of the facility<\/li>\n<li>Handover and deep cleaning of spa<\/li>\n<li>Spa dress up<\/li>\n<li>Client rehearsals and spa soft-opening<\/li>\n<li>Organising of familiarization trips and sales visits<\/li>\n<li>Launch date<\/li>\n<\/ul>\n<p style=\"text-align: justify;\">&nbsp;<\/p>\n<p style=\"text-align: left;\"><strong>Effective project management<\/strong><\/p>\n<p style=\"text-align: left;\">A well-elaborated CPM will greatly help you to effectively project manage your spa opening. It will give you (and all those involved in the opening of your spa) both a visual representation of the different project activities and a clear understanding about the timing required by each task and the whole project itself. It will help you be smarter in the opening of your spa and avoid unnecessary expenses and delays in opening.<\/p>\n<\/div>\n<p><!--:--><!--:es--><\/p>\n<p style=\"text-align: justify;\">&nbsp;<\/p>\n<p style=\"text-align: left;\"><strong>M\u00e9todo del Camino Cr\u00edtico (CPM)<\/strong><\/p>\n<p style=\"text-align: left;\">A pesar de que el CPM fue originalmente concebido en la d\u00e9cada de los cincuenta como una herramienta para la gesti\u00f3n de proyectos de mantenimiento de planta, este m\u00e9todo es muy utilizado hoy en d\u00eda como un componente cr\u00edtico de la gesti\u00f3n de proyectos en todo tipo de sectores, incluyendo la industria del spa.<\/p>\n<p style=\"text-align: left;\">El Camino Cr\u00edtico se refiere al conjunto de acciones secuenciales y pr\u00e1cticas que se deben tomar para implementar un proyecto desde el principio hasta el fin. T\u00e9cnicamente hablando, el CPM es un algoritmo que utiliza una serie de c\u00e1lculos matem\u00e1ticos destinados a programar las actividades y tareas del proyecto. La implementaci\u00f3n del CPM proporciona la secuencia m\u00e1s larga de actividades que un proyecto necesita para ser completado. En otras palabras, el CPM ayuda a establecer la fecha en que el proyecto debe ser terminado.<\/p>\n<p style=\"text-align: justify;\">&nbsp;<\/p>\n<p style=\"text-align: left;\"><strong>CPM en Spas<\/strong><\/p>\n<p style=\"text-align: left;\">La raz\u00f3n de ser del CPM se basa en un modelo que incluye una lista de todas las actividades que uno necesita implementar para desarrollar el proyecto, la duraci\u00f3n de cada una de las actividades y las dependencias entre las diferentes actividades. Haciendo lo anterior, el CPM de un proyecto calcular\u00e1 la ruta m\u00e1s larga de las actividades que han sido planificadas identificando las actividades cr\u00edticas y aquellas que cuentan con una &#8216;holgura total&#8217;, es decir, aquellas actividades que pueden ser retrasadas sin afectar el tiempo estimado para completar el proyecto.<\/p>\n<p style=\"text-align: left;\">Si extrapolamos esta t\u00e9cnica para el proyecto de un nuevo spa, la lista de todas las actividades que son necesarias para abrir el spa se puede dividir en los siguientes grupos:<\/p>\n<ul style=\"text-align: left;\">\n<li>Dise\u00f1o y Construcci\u00f3n<\/li>\n<li>Finanzas<\/li>\n<li>Ventas y marketing<\/li>\n<li>Desarrollo de tratamiento y servicios<\/li>\n<li>Listas de equipos, muebles y suministros operativos<\/li>\n<li>Lencer\u00eda y uniformes<\/li>\n<li>Recursos Humanos<\/li>\n<li>Conteo regresivo pre-apertura y formaci\u00f3n<\/li>\n<li>Operaciones<\/li>\n<\/ul>\n<p style=\"text-align: left;\">Dentro de cada grupo de actividades, puede enumerar las actividades cr\u00edticas en cada grupo y su dependencia de otras actividades. Por ejemplo, tendr\u00e1 que haber terminado su carta de tratamientos y servicios antes de poder enviar cualquier tipo de material a imprimir. Adem\u00e1s, cada retraso en su estrategia de precios o en la selecci\u00f3n de casas de productos cosm\u00e9ticos, afectar\u00e1 su carta de tratamientos y servicios, lo cual a su vez terminar\u00e1 afectando el marketing de su spa.<\/p>\n<p style=\"text-align: left;\">Utilizando el CPM en el proceso de apertura de su spa, usted tendr\u00e1 una idea m\u00e1s clara de todas las actividades que tiene que realizar, su interdependencia, el lapso de tiempo real requerido para terminar cada actividad y la persona a cargo de cada una de ellas.
